Triage, structured.
Helping a global financial institution classify and route operational email by context, not keywords, with a human checkpoint in the loop.

- Solution: Custom engagement
- Engagement: Seven-stage pipeline, human validation mid-stream
Results at a glance
- 27 operational classes, matured from roughly 15
- 7 signals read on every incoming message
- 7 pipeline stages, with human validation in the middle
Challenge
When the one person who knows the mailbox is on leave, the queue waits.
Our client, a global financial institution, ran high-volume operational mailboxes that mixed routine queries with genuine escalations, and nothing in a subject line told them apart. Every message was read, classified and forwarded by hand.
- One person, one point of failure. Coverage and accuracy depended on whichever employee was handling the mailbox that day.
- Rules catch what they expect. A message raising an urgent issue without the expected trigger word passed through unflagged.
- Delays and rework. Manual review created delays, inconsistent routing and missed risk.
Solution
We designed an email-processing solution that reads every message for seven signals before any routing decision: category, priority and urgency, sentiment, language, follow-up history, routing and an assisted reply.
The classification framework grew from roughly 15 initial categories to 27 operational classes as requirements matured and distinctions the team cared about became worth tracking.
- Ingest and classify. Preprocessing normalised each message before ML and NLP classification placed it against the operational taxonomy.
- Combine the signals. Urgency, sentiment, translation and chaser detection linked a message to anything already in progress on the same issue.
- Validate, then assist. Low-confidence classifications were held for human review before smart-response assistance drafted anything.
Impact
Routing stopped depending on who was covering the inbox, and urgent and high-risk communications were flagged before anyone worked through the queue.
- Less manual review. Automated classification at intake reduced the effort to review and sort operational email.
- Consistent routing. Messages reached the correct team the same way every time.
- A reusable architecture. The next mailbox starts from a working pipeline and a foundation for assisted and automated responses.

Questions
What is AI email triage?
AI email triage reads each incoming message for category, urgency, sentiment, language and follow-up history, then recommends where it should go.
Why not use keyword rules?
Rules catch only the words they were written for. An urgent message without the expected trigger word passes through unflagged.
Where do humans stay involved?
Low-confidence classifications are held for human validation before any assisted response is drafted.
What this solution changed was not the mail, but how early and how consistently the signal reached the people who needed to act on it.
