Hearing Every Employee: Turning Open-Text Survey Feedback into Insight Leadership Can Act On

Feedback, structured.

Helping a global financial institution turn open-text employee feedback into structured, evidenced themes leadership can act on.

  • Industry: Financial Services
  • Service line: Qualitative Analytics, Natural-Language Processing
  • Solution: Custom engagement
  • Engagement: NLP pipeline with validated theme consolidation

Results at a glance

  • 498 detailed open-text survey responses analysed
  • ≈989 structured themes and insights identified
  • ≈2× findings per response, once comments were properly parsed

Challenge

498 employees wrote what they really thought. Reading it by hand meant leadership heard it too late.

Our client, a global financial institution, ran large-scale employee surveys whose open-text responses were rich, individual and unstructured. Manual qualitative analysis was slow, inconsistent and hard to scale, and leadership saw findings only after long review cycles.

  • Judgment that does not repeat. Two reviewers reading the same batch of comments could reasonably disagree on the dominant themes.
  • Quiet themes overlooked. Concerns raised in a handful of comments were easily missed among dozens of louder ones.
  • Findings after the fact. By the time a review cycle ended, the sentiment behind the findings may already have shifted.

Solution

We built a survey intelligence solution that produces a structured map of what employees were actually saying, not a single summary.

498 open-text responses pass through five analysis stages (language processing, theme extraction, sentiment and context, consolidation, leadership reporting) and come out as validated themes such as workload, recognition, manager support, career growth and flexibility.

  1. Extract themes. NLP pipelines ingested every response and extracted themes and subthemes from each comment.
  2. Read the sentiment. Sentiment and contextual analysis captured how something was said, recognising that one theme can carry both praise and criticism.
  3. Consolidate and validate. Near-duplicate themes were merged into one coherent structure, with representative comments preserved for every finding and interactive reporting for leadership.

Impact

498 responses became about 989 structured findings, and feedback was interpreted the same way regardless of who would otherwise have read it.

  • Less manual analysis. The effort required for qualitative review dropped substantially.
  • Traceable findings. Every insight links back to real employee language, so leadership can trust where it came from.
  • Faster to action. Leadership moved from raw comments to actionable findings while they still mattered.

Questions

How does AI analyse open-text survey responses?

NLP pipelines extract themes and subthemes, read sentiment and context, merge near-duplicate themes, and keep representative comments for every finding.

Why were there more insights than responses?

Most comments raised more than one distinct concern, so 498 responses produced about 989 structured findings.

Can leadership trust AI-derived themes?

Each insight links back to the employees’ own words, so a reader can always trace a finding to its source comments.

What was missing was not more data, but a consistent, scalable way to listen to it.
