- 7 core activities, discovery to reusable playbooks
- 8 engagement stages that loop into the next department
Challenge
Every department wanted AI. Almost none could get it past governance.
Our client, a top-tier global financial institution, saw interest in AI arise independently across business, technology, risk, operations and data functions. Enthusiasm is not capability, and departments kept meeting the same obstacles as if for the first time.
- Fragmented data, legacy systems. Opportunities stalled on data spread across legacy environments and unclear business ownership.
- Ideas that did not become products. Translating a business problem into a deployable product needed scarce specialised AI engineering talent.
- Prototype to production. Security, risk and governance requirements opened a gap between prototypes and enterprise production.
Solution
We worked as an applied innovation and forward-deployed engineering function inside the institution, sitting with the teams building the actual use case.
A repeatable engagement model in eight stages: Discovery → Assessment → Prototyping → Validation → Governance → Integration → Adoption → Reuse, with reuse feeding the next department’s cycle.
- Discover and prioritise. Business and workflow discovery, opportunity assessment, and build-versus-buy evaluation with each department.
- Prototype and validate. Rapid prototypes, technical validation, and security and governance alignment from the outset.
- Integrate and reuse. Enterprise integration and adoption support, then successful patterns converted into components and playbooks for the next department.
Impact
Multiple enterprise functions moved from conceptual AI discussions to deployable solutions, inside a highly regulated environment.
- The gap, narrowed. Business stakeholders, data teams and engineering teams now worked from shared context.
- Reusable patterns. Technical patterns for future AI deployments made each department’s cycle faster than the last.
- A model the institution can run. A repeatable approach to applied innovation, distinct from any single department’s result.

Questions
What is forward-deployed engineering?
Engineers work inside business and technology departments, building the actual use case with the team instead of receiving requirements from a distance.
What blocks AI adoption in large banks?
Fragmented data and legacy systems, unclear ownership, scarce AI engineering talent, governance requirements, and the gap between prototype and production.
How does the engagement model repeat?
Its eight stages end with reuse, which feeds the next department’s discovery, so each cycle starts with more already solved.
Most large institutions do not lack interest in AI. They lack a repeatable way to carry that interest through governance, integration and adoption without starting over each time.
